From AI Bottlenecks & Shadow AI to Faster, Governed Innovation
AI adoption was accelerating across a large retail organisation, but every new idea depended on central IT, security and data teams for access and approval. As delays grew, some teams began experimenting outside approved environments, increasing risk while limiting visibility and control.
To address this, Skillfield supported the design and delivery of a governed AI Self-Service Platform. The platform gives business teams a faster, safer path from idea to production while maintaining enterprise controls for security, compliance, cost and data access.
The Problem
Business teams were eager to explore AI, but the organisation lacked a trusted self-service environment that enabled them to do so safely and efficiently. Each use case entered the same central approval path, placing heavy demand on IT, security and data teams and slowing even low-risk experimentation.
As AI adoption accelerated, the approval bottleneck caused delays, leading some teams to experiment outside approved environments. Some employees turned to personal or local environments to test ideas, creating shadow AI activity with limited oversight of data, cost and security.
The organisation needed a way to empower teams to innovate independently, without relaxing the standards required for compliant, ethical and secure enterprise AI.
The Solution
Skillfield helped design and build an AI self-service platform that creates a clear, governed journey from onboarding through experimentation, approval, deployment and ongoing monitoring. Teams gain access to trusted datasets and pre-approved AI tools within a secure environment.
Simple use cases can be explored using low-code and no-code interfaces, allowing employees to quickly prototype and test ideas. More complex custom builds receive support from the platform development team, with Skillfield developing two of the three complex use cases currently running on the platform.
When a solution demonstrates value, it moves through a structured review and approval workflow to validate accuracy, fairness, compliance and business alignment. Reusable platform components, automated provisioning, audit logging, and continuous monitoring provide central oversight while keeping delivery closer to the teams that best understand each use case.
The Outcome
The platform is now live with around 20 use cases, giving teams a trusted way to innovate without waiting on central technical functions for every stage. Around four in five AI use cases are low-touch and can be supported through a small set of approved low-code and no-code tools, while more complex custom use cases follow a governed build path with platform support.
The impact on delivery speed has been significant, with the average turnaround time of AI use cases reduced from months to just five business days. This has accelerated time-to-value, reduced dependency on IT, security and data teams, and strengthened visibility across cost, data access and compliance.
The platform automatically selects the most fit-for-purpose AI model for each use case, helping control licence costs. Controlled access to internal operational data, together with monitoring and audit trails, supports secure, scalable and accountable AI adoption.
